The closure of Lagos-based grocery delivery startup GoLemon has reignited conversations about the sustainability of Nigeria’s online grocery market, with industry observers pointing to high operating costs, shrinking consumer purchasing power and difficult fundraising conditions as major obstacles confronting the sector.

GoLemon, founded in 2024 by four former Paystack executives, recently announced it was winding down operations after failing to secure fresh capital needed to continue running its business. While the company’s shutdown has drawn widespread attention, analysts say the development reflects broader structural challenges facing Nigeria’s e-commerce and quick-commerce ecosystem rather than an isolated business failure.

An Ambitious Model That Came at a Cost

Unlike many grocery delivery platforms that operate as online marketplaces connecting customers with supermarkets, GoLemon adopted an inventory-owning model.

The startup sourced products directly from farmers and manufacturers, managed its own warehouses and fulfilment centres, and handled quality control and deliveries internally. The strategy enabled the company to offer competitively priced groceries while maintaining greater control over product quality.

However, owning every stage of the supply chain also meant absorbing significant operational costs, including warehousing, cold storage, logistics, inventory management and staffing expenses that became increasingly difficult to sustain as economic conditions worsened.

Why Online Grocery Startups Keep Struggling

Industry stakeholders argue that the economics of online grocery retail remain particularly challenging in Nigeria.

Operating margins are thin, while businesses contend with rising fuel prices, inflation, foreign exchange volatility and expensive last-mile logistics. At the same time, consumers remain highly price-sensitive, making it difficult for companies to increase prices enough to offset growing costs.

Analysts note that affordability has become a double-edged sword. While keeping prices low helps attract customers, it leaves little room for businesses to absorb rising operating expenses without eroding profitability.

Inventory Model vs Asset-Light Approach

The debate over business models has also resurfaced following GoLemon’s closure.

Some industry experts believe inventory ownership offers stronger quality assurance and better customer experience but requires substantial capital investment and exposes businesses to higher financial risks.

Others argue that an asset-light marketplace model which connects buyers with existing retailers without holding inventory is easier to scale because it reduces warehousing and inventory costs.

While both models have advantages, observers say success ultimately depends on balancing customer experience with sustainable unit economics in an increasingly challenging market.

Market Size and Consumer Spending Under Pressure

Beyond operational challenges, experts point to Nigeria’s weakening consumer purchasing power as another factor limiting growth.

Although demand for convenience continues to increase, fewer households can consistently afford online grocery shopping amid persistent inflation and rising living costs.

Business leaders argue that while Nigeria’s large population presents enormous market potential, the segment of consumers with sufficient disposable income to regularly support premium grocery delivery services remains relatively limited.

That reality has made it difficult for multiple operators to achieve the order volumes needed to spread fixed costs and reach profitability.

Partnerships Alone Could Not Reverse the Trend

In an effort to broaden its customer reach, GoLemon entered a partnership with food delivery platform Chowdeck in late 2025, making its grocery catalogue available through the latter’s app.

The collaboration was expected to combine GoLemon’s sourcing capabilities with Chowdeck’s delivery network and customer base.

However, analysts believe the partnership was insufficient to overcome the startup’s broader funding and operational challenges, particularly as the company struggled to secure additional investment before exhausting its available capital.

A Tough Funding Environment

GoLemon’s shutdown also reflects changing investor priorities across Africa’s startup ecosystem.

During the venture capital boom of 2021 and 2022, many consumer-focused startups expanded aggressively with investor funding supporting growth and customer acquisition.

Today’s investment climate is markedly different, with investors placing greater emphasis on profitability, operational efficiency and sustainable business models.

For capital-intensive businesses such as online grocery delivery, securing follow-on funding has become significantly more difficult, leaving companies with limited room to absorb prolonged losses.

Lessons for Nigeria’s Startup Ecosystem

GoLemon joins a growing list of food and grocery startups that have struggled to build sustainable businesses in Nigeria’s highly competitive consumer market.

Industry observers say the company’s orderly wind-down including settling customer refunds, maintaining support channels during the transition and assisting employees with new job opportunities demonstrates responsible business practices despite the difficult outcome.

While the closure marks the end of GoLemon’s journey, analysts insist it does not signal the end of online grocery commerce in Nigeria.

Instead, they argue it reinforces the need for stronger unit economics, diversified revenue streams, strategic partnerships and patient investment capital. As consumer expectations continue to evolve, future entrants into the sector will likely need more resilient operating models capable of balancing affordability, convenience and long-term profitability in one of Africa’s most demanding e-commerce markets.
